The Five Stages of AI Adoption: A Practical Maturity Model for Software Teams
Over the past year, I have sat in enough leadership conversations to notice a pattern. A CTO tells me their organization has "adopted AI" because most of the engineering team now has access to Copilot or ChatGPT, and everyone sat through a lunch-and-learn on prompting. A few months later, the excitement usually settles into something quieter: a handful of engineers using AI daily, one or two pilots that never left the sandbox, and no clear answer to what actually changed operationally. The problem isn't that these tools don't work. It's that adoption is being measured by the wrong thing. Counting how many people have access to an AI chatbot tells you almost nothing about how deeply AI has been woven into the way work gets done. A team of ten people where AI reliably runs one integrated production workflow is arguably further along than a company of a hundred where everyone occasionally pastes text into a chatbot.
